Performance review summary examples: overall comments for every rating

Performance review summary examples: overall comments for every rating

The overall summary is the paragraph people remember. It gets quoted in promotion discussions and read three times by the employee. It is also the paragraph most managers write last, in a hurry.

Use a three-sentence structure and it becomes quick and fair: the headline, the evidence, the next step. Below are performance review summary examples at four levels.

Exceeds expectations

[Name] had an outstanding year and consistently operated above
their level. Highlights include leading the [project] launch on
time and cutting [metric] by [amount], while also mentoring two
new hires. The next step is broader ownership: I would like
[Name] to lead [area] next year as preparation for promotion.

Meets expectations

[Name] delivered reliably across the core of the role this year.
They met every agreed deadline on [responsibility] and handled
[situation] well. To move towards the next level, the focus for
next year is [specific skill], and we will review progress at
the mid-year check-in.

Developing

[Name] has made real progress in [area] and shows strong
[strength]. Consistency is the gap: [specific example, e.g. two
of five reports were late]. Over the next six months we will
work on [plan], with a monthly check-in to track it.

Below expectations

[Name]'s performance this year has not met the expectations of
the role, particularly in [area], where [specific evidence]. I
recognise [genuine positive]. We have agreed a plan with clear
goals and support, reviewed on [dates], and I am committed to
helping [Name] meet it.

For a below-expectations summary, involve HR before the conversation. The wording may matter later.

Positive comments that are not clichés

  • "The team's go-to person for [area]; three teams asked for their input this year."
  • "Turned around [difficult client] and kept the account."
  • "Raises problems early and always brings a proposed fix."
  • "Makes the people around them better; [example]."

Each works because it names something observable. "Great attitude" does not.

Rules that keep summaries fair

  • Match the rating. A glowing summary on a "meets" rating confuses everyone.
  • Cover the whole period. Not just the last month.
  • Same structure for everyone. Consistency is what makes reviews defensible.
  • Behaviour, not personality. "Missed two deadlines", not "disorganised".

Questions people ask

How long should an overall performance summary be?

Three to five sentences. Longer summaries bury the message.

Should the summary mention areas for improvement on a strong review?

Yes, framed as the next step. Even top performers want to know what would take them further.

Can I use AI to write review summaries?

To tighten your own notes, yes, within company policy. The judgement and evidence must be yours.
