How many leads do you need? Work backwards from your sales target

"We need more leads" is the most common thing sales teams say and the least useful. How many more? Of what kind? By when?

You can answer that with basic arithmetic, working backwards from the number you actually care about.

The chain

Revenue target
/ average deal size = deals needed
/ close rate = meetings needed
/ meeting rate = replies needed
/ reply rate = people to contact

Every step is a rate you can measure. Most teams know the first two and guess the rest.

A worked example

A consultancy wants $240,000 of new business this year. Average first project: $12,000.

Deals needed: 240,000 / 12,000 = 20
Close rate: 25% of meetings become deals
Meetings needed: 20 / 0.25 = 80
Meeting rate: 40% of positive replies book
Replies needed: 80 / 0.40 = 200
Reply rate: 4% of people contacted reply
                     with interest
People to contact: 200 / 0.04 = 5,000

Per week (48 weeks): about 105 new people

That's a plan. About 105 well-chosen people a week, every week. Not 5,000 in January and nothing until June.

What moves the number most

Play with the reply rate. At 2% instead of 4%, you need 10,000 people. At 6%, about 3,300. Better targeting and a sharper first line do more for your pipeline than a bigger list.

That's why the first question with any lead source is fit: are these people who have the problem you solve, at companies the right size, in a role that can buy? Our post on finding the decision maker covers the role, and building your market list covers the companies.

Where to get the rates

  • Close rate and deal size: your last 20 deals.
  • Meeting rate: of the people who replied with interest last quarter, how many booked?
  • Reply rate: if you've never tracked it, start with a cautious guess, run a month, then swap in the real number.

Add a buffer

Some emails bounce, some people have left, some deals slip to next quarter. Add 10 to 20 percent to the number of people to contact. And keep your list clean: our guide to finding missing emails and cleaning a list shows how.

Check it monthly

Each month, compare actual numbers at each stage with the plan. The stage that's furthest off is the one to fix. If replies are fine but meetings aren't booking, it's the follow-up, not the list.

Questions people ask

What is a normal cold email reply rate?

It varies a lot. Many B2B teams see low single digits; tight targeting and specific messages do better.

What if I don't know my conversion rates?

Use cautious estimates for a month, track every stage, then replace them with real numbers.

Is it better to buy more leads or improve conversion?

Improve targeting and the message first. Doubling the reply rate halves the leads you need.
